We read the documents, open the schedule, sit in the meetings and talk to the people doing the work. We report what we find to everyone who gave us their time, not just to the sponsor.
Plan with the deliverers
The plan is built with the project managers and the teams, because a plan built above them is a plan they will quietly ignore.
Prove it on one real thing
One process automated, one project recovered, one PMO cycle run. Measured before and after, honestly, including what went wrong.
Hand over
Documentation, a named owner, a review cadence and a quarter of on-call support. Then we leave, which is the point.
